Case Study · PropertyPixel

From a functioning product to a sellable one.

PropertyPixel is an AI-native PropTech platform that enhances visual content for real estate professionals. The product already worked. The commercial system around it — the layer that carries interest into revenue without paid spend doing all the work — was the part still waiting to be built. Red13 Studios joined the founding team as Fractional CMO to build that layer.

02 · Where we started

A working product, and the layer that hadn’t been built yet.

PropertyPixel had already done the hard part — shipped a product that works and generated real market interest. What hadn’t yet been built was the commercial system around it: the way a signup finds its way toward a subscription without advertising carrying the whole journey. Working alongside the founding team, we identified where the next stage of growth was already quietly forming.

01

An Engaged Base Waiting to Be Nurtured

A prior paid push had generated a meaningful volume of signups before spend was paused to reassess. That left a real, engaged audience already sitting inside the business — waiting for a structured system to move it toward paid conversion.

02

An Open Lane for Organic Discovery

Search visibility hadn't yet been built. For a subscription business that needs to acquire customers profitably over time, that was less a gap than an open lane — a chance to build a sustainable, low-cost channel that keeps working long after paid spend stops.

03

Two Buyers, One Conversation

Individual residential agents and institutional housing operators buy for different reasons, at different scales, through different processes. The platform's value proposition was ready to be sharpened distinctly for each — instead of relying on a single, generic pitch.

03 · What we built together

Understanding first. Then the systems underneath.

The engagement moved through four stages — understanding the business, discovering the real opportunity, building the growth foundations, and preparing what supports long-term growth. Every deliverable was designed to keep working after the engagement, not sit inside it.

  1. Step 01

    Understanding the Business

Before a single recommendation was made, we built a factual baseline — real subscriber behaviour, real commercial patterns, direct review of the first paying customers, and working sessions with the founding team. Every downstream decision traces back to what we learned here, not to a generic PropTech playbook.

  2. Step 02

    Commercial Audit

A broader-than-marketing audit spanning pricing, customer behaviour, revenue model, segmentation, positioning, and conversion — examined as one connected system. This is where the credit top-up versus subscription tension surfaced as a structural funnel issue, not a minor pricing detail.

  3. Step 03

    ICPs & Product Positioning

Two distinct ideal customer profiles built from real subscriber data — a luxury residential advisor and an institutional housing operator — with positioning tailored to each. Outcome-first language across both, keeping AI as the mechanism rather than the message.

  4. Step 04

    SEO & Blog System

On-site SEO implemented directly on the PropertyPixel website, aligned to the language of its actual buyers, and paired with a live blog system on a consistent publishing cadence. A dual-brand SEO strategy connects PropertyPixel to the broader ecosystem rather than competing with it.

  5. Step 05

    Funnel & Email Cadences

A funnel diagnosis, a pricing and conversion fix roadmap, and two segment-specific multi-touch email cadences built around the two profiled ICPs — designed to convert the existing signup base and give the team a reusable template as new segments emerge.

  6. Step 06

UX Guidance & Feature Launch Framework

UX recommendations connecting marketing and conversion data back to product experience — including a clear proof moment before subscription commitment — plus a repeatable, segment-first launch framework ready to activate against future product releases.

04 · The outcome

Early validation, and the infrastructure behind it.

PropertyPixel is still an early-stage business, and the numbers are reported exactly as they occurred — without inflation. The more meaningful outcome is what now exists that didn’t before.

First Organic Subscribers

Prior to SEO and consistent blogging, organic conversion was zero. After implementation, it is three — reported exactly as it occurred. A modest number in absolute terms, but a real, repeated change in a previously flat metric, and the first proof that the underlying system produces paying customers without paid spend.

Commercial Infrastructure

A search-indexed website, a live blog system, two profiled ICPs, a pricing and conversion roadmap, two ready-to-deploy email cadences covering the entire unconverted signup base, and a structured UX and feature-launch framework. None of this existed before the engagement. All of it is designed to keep working after it.

A System Built to Compound

PropertyPixel now owns a working go-to-market system that can be evaluated, iterated on, and scaled with confidence. The three subscribers are early validation. The infrastructure behind them is the asset — the part that carries growth from here.

05 · The takeaway

PropertyPixel didn’t have a marketing problem. It had a commercial infrastructure problem.

The product already worked. The go-to-market system didn’t. That became the focus of the partnership. This engagement was never about generating a number — it was about proving that a specific, replicable system can produce paying customers without paid acquisition. That proof now exists, and the infrastructure behind it is built to compound.
